Decision Prompt

How should the CS leader coach the CSM, set the commitment boundary, and approve the customer message?

Situation Brief

A senior leader asks a CSM to promise a custom workflow review by next Friday to calm a frustrated account. The CS leader must coach the CSM to push back without sounding unhelpful, because Support and Product cannot validate the requested path that quickly.

Available Evidence

  • The customer is upset because two prior commitments slipped.
  • Product says the requested workflow review needs more discovery.
  • Support says the issue may be configuration, not product behavior.
  • The leader wants a confident customer email today.
  • The CSM has enough relationship capital to be direct, but not enough authority to override resourcing.
  • The account is named in the board-risk tracker, so internal pressure is higher than normal.
  • A vague customer update would preserve momentum today but likely create a third missed commitment next week.

Answer Rubric

What strong judgment sounds like.

Strong answer

Protect credibility by replacing the promise with a reliable process.

  1. Coach the CSM to push back internally with the risk of another missed commitment and a safer alternative.
  2. Offer the customer a specific discovery checkpoint, owner, and decision date.
  3. State what the team can validate now and what remains unknown.
  4. Ask leadership to approve the commitment boundary before the message goes out.
  5. Document the approved boundary so the next update does not get reinterpreted as a delivery promise.

Weak answer patterns

  • Sending the confident email because leadership asked for it.
  • Refusing internally without offering a customer-safe alternative.
  • Using vague language like 'we are looking into it' after two slipped commitments.
  • Blaming Product or Support in either the internal or customer-facing message.

Manager Coaching Notes

  • Ask whether the CSM's pushback protects the customer, the company, and the relationship.
  • Look for a clear alternative commitment that the team can actually meet.
  • Coach direct internal language that is factual, not defensive.
