Decision Prompt

How do you handle the expansion interest without damaging trust or missing a real opportunity?

Situation Brief

A director asks whether another business unit could use the product. Sales wants to create pipeline, but the original team is only halfway through adoption and has not confirmed success criteria. The CSM sees a real opportunity, but not yet a sales-ready one.

Available Evidence

  • The director says another team has the same workflow pain.
  • Current workflow completion is 52 percent against a 75 percent target.
  • The champion is excited but has not gathered business outcome proof.
  • Sales asks the CSM to introduce the new business-unit leader this week.
  • A product gap from the current team would likely affect the second team too.
  • The new business unit reports to a different VP with different budget ownership.
  • The account plan says expansion is a Q3 goal, but the current rollout success criteria are still draft.

Answer Rubric

What strong judgment sounds like.

Strong answer

Qualify the signal through customer value, not seller urgency.

  1. Acknowledge the expansion signal as useful but not yet sales-ready.
  2. Define sales-ready as proof of value, confirmed buyer pain, known product-fit risk, and timing.
  3. Offer a discovery conversation framed around workflow fit, not pricing.
  4. Brief Sales on timing, proof gaps, and the product issue that could affect expansion.
  5. Set a checkpoint for when CS and Sales will revisit pipeline creation.

Weak answer patterns

  • Creating pipeline because a new team was mentioned once.
  • Ignoring incomplete adoption because expansion feels positive.
  • Letting Sales run the conversation before proof and fit are clear.
  • Hiding the product gap from the expansion path.

Manager Coaching Notes

  • Ask whether the CSM can explain why now is or is not the right time.
  • Score the handoff on proof, fit, stakeholder clarity, and product risk.
  • Coach the team to protect long-term account trust over short-term pipeline optics.
